The challenge
Delivering the world's best land-based salmon facility required bringing together multiple companies, disciplines and technologies in a single, integrated project. They needed high‑trust collaboration and modern agile ways of working across partners with different cultures and interests, to reduce risk and keep a complex, capital‑intensive project aligned.
What we did
Canoe structured and implemented an agile project model tailored for multi company collaboration in an industrial context. We designed collaboration structures across internal teams and external partners, covering governance, planning cadences, keeping inventives aligned and decision‑making routines.
Our team trained and coached cross company teams in a Scrum at Scale inspired framework, united diverse partners around a shared plan for Next‑Gen RAS, and worked embedded as facilitators to ensure continuous alignment and learning. In addition Canoe supported the business case and helped build investor rationale and presentation.

Impact
- Coherent project organisation across multiple partner companies and disciplines.
- Design of the facility co‑created by an aligned group of industry partners, reducing risk and rework.
- De‑risked build‑out of a next‑generation land‑based salmon facility through continuous testing and learning.
Why Canoe
Viking Aqua needed a business partner who could unite competing and cooperating companies around a shared vision and practical ways of working. Canoe combined facilitation, agile delivery expertise and industrial project experience to design collaboration structures that work in a traditional sector facing new technological and environmental demands.
